Carrier Strategy for West Coast Apparel Brands

Light packages, lots of them, and customers who check tracking. How to pick carriers and services from a Southern California warehouse.

Apparel Ships Light, Which Changes the Math

Most apparel orders are soft goods in a mailer or a small box. That puts weight, package size and destination at the center of every shipping decision, and it makes the choice of carrier and service a margin question you revisit, not a setting you choose once.

    What OC3PL brings to it:

  • Rate shopping on every package

Every package is rate-shopped across major carriers, including UPS, FedEx, USPS, DHL and regional partners, and shipping is billed at what the carrier charges.
  • A Southern California origin

The warehouse in Anaheim sits near major carrier sorting hubs, so packages can be handed off later in the day and still make that night’s outbound.
  • Same-day shipping

Orders imported by 12 PM PST ship the same day.
  • Surcharges passed through, itemized

Carrier peak surcharges are passed straight through without a markup and listed separately, so you can see which packages paid one and why.
  • Someone who chases the carrier

When a package is lost or stuck, the team escalates with the carrier directly and keeps you informed.

Why Where You Ship From Matters

Distance drives both cost and transit time.

Carriers price ground parcels by zone, which is a measure of how far a package travels from origin to destination. The further the zone, the higher the label and the longer the transit. An apparel brand whose customers cluster in California, the Southwest and the Pacific Northwest gets short zones from a Southern California warehouse. See how shipping zones work for the basics.

Most streetwear and surf brands based in Los Angeles, Orange County and San Diego sell heavily on the West Coast, and many also import production through the Los Angeles and Long Beach ports. A warehouse twenty-five miles from those ports keeps both the inbound and the outbound legs short.

If a large share of your orders go east, look at your own order data by state before you decide anything. The right answer comes from where your customers are, not from a rule of thumb.

Rate Shopping, Package by Package

One default carrier for everything leaves money on the table.

A tee in a poly mailer, a hoodie in a larger mailer and a three-piece outfit in a box are three different shipping problems. The lowest-cost service that meets your delivery promise changes with weight, size and destination. Rate shopping picks the carrier and service per package instead of by default.

Every package is rate-shopped across major carriers, including UPS, FedEx, USPS, DHL and regional partners, and shipping is billed at what the carrier charges. A 3PL ships enough volume across all its clients to negotiate rates a single brand would struggle to reach alone. Ask any provider how those discounts reach your account, and get the answer in writing.

What you control

  • Packaging size. A right-sized mailer costs less to ship than a box with air in it. See poly mailer or box.
  • Your delivery promise. Promise what the service you actually use can deliver, then let rate shopping find the lowest cost that keeps the promise.
  • Expedited options. Offer them at checkout and let the customer choose. Expedited services are supported alongside standard ground.
  • Multi-item orders. Shipping several items in one package is usually cheaper per unit than shipping them separately. See multi-item apparel orders.

Matching the Service to the Order

A simple way to think about it, without rates.

Order typeWhat usually fitsWhat to watch
Single tee or cap in a mailerLightweight ground or postal serviceMailer size, so the package is not billed for space it does not use
Hoodie, jacket or bundleGround service chosen by rate shoppingPackage dimensions, which can matter as much as weight
Multi-item outfit in a boxGround service, one packageBox size and fill; avoid splitting into two shipments
Customer paid for expeditedExpedited service chosen at checkoutOrder must be imported by the cutoff to ship that day
Exchange replacementThe same service as the original order, or fasterSpeed here protects the sale you already made

Review the mix every month with your account manager. If one package type keeps landing on an expensive service, the fix is often the packaging, not the carrier.

Peak Season and Surcharges

Plan for them before November, not after the invoice.

Carriers add peak surcharges during the holidays. A transparent 3PL passes the exact surcharge through without a markup, itemizes it on the invoice, and forwards carrier announcements as soon as they are published so you can model the impact on fourth-quarter margin.

Build peak shipping into your holiday pricing and free shipping threshold early. Publish holiday cutoff dates for each service on your site so customers know when to order. See apparel peak season and the apparel holiday shipping calendar.

When a Package Goes Wrong

Lost and delayed packages happen at volume. What matters is who notices first and who acts. At OC3PL, post-shipment monitoring covers tracking updates, delivery confirmations and lost or delayed packages, and the team escalates with the carrier directly.

A practical rule from OC3PL’s own guidance: act once tracking has not updated for five to seven business days, or when a package shows delivered and the customer says it never arrived after basic checks. Waiting on a carrier claim usually costs you the customer. Reship or refund, and treat the loss as a retention cost.

Your account manager works on site at our Anaheim fulfillment center, in the same building as your inventory. When something is urgent you call and talk to a person who can walk to the shelf and fix it. Call anytime. We are here. We got you.

Reviewing Your Shipping Every Month

Shipping is usually the largest single line on an apparel brand’s fulfillment spend, so it deserves its own monthly review. Bring three things: shipping cost per order and per unit by package type, delivery times by region, and any packages that hit a surcharge.

  1. Sort orders by package type and look at the cost per unit for each.
  2. Find the package types that land on expensive services and ask why. Often the answer is size, not weight.
  3. Compare delivery times with the promise on your site, region by region.
  4. Agree one change with your account manager and check the result the next month.

Your Carrier Checklist

Five questions to ask your 3PL this month.

  • Which carriers do you rate-shop?

OC3PL compares UPS, FedEx, USPS, DHL and regional partners on every package.

  • Is shipping marked up?

It should be billed at what the carrier charges. Ask for it in writing.

  • How are surcharges shown?

Passed through and itemized, with the reason for each.

Common Questions

The system compares rates across major carriers including UPS, FedEx, USPS, DHL and regional partners, and chooses per package.

Shipping is billed as a pass-through of what the carrier charges. The advantage of a 3PL is access to negotiated volume rates a single brand would struggle to reach alone.

Carriers price by zone, so customers closer to the warehouse cost less to reach and receive orders sooner. Brands that sell heavily in California and the West get short zones from Anaheim, and the warehouse is twenty-five miles from the Los Angeles and Long Beach ports.

Orders imported by 12 PM PST ship the same day. The warehouse sits near major carrier sorting hubs, so packages can be handed off later in the day and still make that night’s outbound.

They should not be. OC3PL passes the exact carrier surcharge through and itemizes it, so you can see which packages paid one and why.

The team escalates with the carrier directly and keeps you informed. As a rule of thumb, act once tracking has not updated for five to seven business days rather than waiting on a claim.

Only if the numbers work. Most apparel brands set a free shipping threshold instead, and test it against fully loaded cost per order. Line-item billing shows the real shipping cost on each order.
