1. Return received
The item is received and scanned against the return.

A wrong size is not a lost customer unless you make it one. An exchange keeps the sale; a slow exchange loses it anyway.
Most apparel returns are about fit, not the product. The customer still wants the hoodie, just in a large. A refund ends that sale. An exchange keeps it, as long as the new size arrives before the customer gives up.
| Model | When the new size ships | Upside | Risk |
|---|---|---|---|
| Exchange on receipt | After the returned item arrives and passes inspection | You never ship a second unit before getting the first one back | The customer waits for two transits |
| Instant exchange | Right away, before the return arrives | The customer gets the right size fast | You carry the risk that the original never comes back, or comes back unsellable |
Many brands use instant exchanges for repeat customers and exchange-on-receipt for everyone else. Your returns app sets the rule; the warehouse executes it.
Refunds can be triggered on receipt or held until inspection is complete, depending on your preference. Refund on receipt is faster for the customer. Refund after inspection protects you from items that come back worn, damaged or missing tags.
Either way, the warehouse step decides the speed. At OC3PL returns are processed and logged within 48 hours of receipt, and many are handled the same day. The workflow runs from receiving and scanning, through inspection for damage, wear and return reason, to restock, discard or donate based on your policy, then the refund or a hold for review.
OC3PL offers an optional branded RMA portal, and the integrations directory includes returns tools such as Loop, Happy Returns, AfterShip Returns, Narvar and ReturnGo, so the customer’s experience can stay the same while OC3PL handles inspection and restocking. See apparel returns and exchanges.
An exchange fails when the replacement size is out of stock. Keep counts accurate by size, and put returned units back on the shelf fast so they can fill the next exchange.
Read the monthly return reports by SKU. If one size of one style drives most of your exchanges, the fix is upstream, in the size chart or the fit. See why apparel gets returned.
When an exchange goes sideways for an important customer, you call your account manager directly. They are on site and can find the unit, check the return and get the replacement out. All client requests are acknowledged within two hours, and support is never outsourced.
Track a few numbers each month so you know whether your exchange process is working.
| Measure | What it tells you |
|---|---|
| Exchanges as a share of returns | Whether customers choose to keep buying from you |
| Days from return received to exchange shipped | How long customers wait for the right size |
| Exchanges that fail for lack of stock | Whether your size buffers are too thin |
| Top styles and sizes exchanged | Where the fit or size chart needs work |
| Returned units restocked | How much inventory comes back as sellable |
Your monthly return reports from OC3PL include return reasons and SKU-level detail, which covers most of this. Pair them with your returns app’s exchange data to see the whole picture.
If exchanges keep failing for lack of stock, look at your reorder points for the sizes involved. If the same size of the same style keeps being exchanged, the fix is the size chart, not the warehouse.
Limited releases make exchanges harder, because the size the customer wants may already be gone. Decide before the drop what happens then: a refund, store credit, or a hold for the restock if one is planned.
Say it on the product page. Customers accept “final sizes are limited, exchanges subject to availability” much more easily before they buy than after.
Step by step at OC3PL.

Checked for damage, wear, tags and return reason.
Restocked, discarded, donated or held, by your rules.
The replacement ships, or the refund is triggered, as you prefer.
Offer both, with the exchange first. Most apparel returns are about fit, so an exchange keeps the sale while a refund ends it.
The replacement ships before the original comes back. It is faster for the customer and carries the risk that the original never returns or is not resellable.
