Planning a Streetwear Drop

A countdown from production to launch day, so the drop goes out as well as it sells.

The Countdown

Most drop problems start weeks before launch.

    What to line up:

  • Production done early

Build in time for freight delays.
  • Size curve

Order sizes in proportion to what actually sells for you.
  • Packaging ready

Mailers, stickers and inserts at the warehouse before stock arrives.
  • Forecast sent

Tell your warehouse the date and expected volume at least a week ahead.
  • Customer service ready

Know your shipping times and return policy before questions arrive.

Why Drops Are Hard on Operations

A normal day spreads orders across the hours. A drop puts most of them in the first one.

The drop model works because scarcity and timing create demand. The same features make it hard to fulfill. Everything has to be in the building, counted and ready before the link goes live, and then a large share of the orders arrive almost at once. There is no time to fix a miscount or find missing mailers after the fact.

Customers who waited for a release also expect it to ship quickly. A sold-out drop that ships late turns hype into support tickets. Planning is what keeps the excitement on social media rather than in your inbox. Read the streetwear drop model, explained for the background.

Four Weeks Out

  • Confirm production completion and freight dates with your factory and forwarder. Add buffer for delays.
  • Lock the size curve: how many of each size, based on your own sales history.
  • Decide the packaging: mailer or box, poly bags, stickers, inserts, any gift with purchase.
  • Decide if anything ships as a bundle, so it can be built ahead of time.
  • Write down the drop date and time, the expected order count and the product mix.

If this is an early drop and you have little sales history, how much inventory to order for a first production run covers how to size it.

Two Weeks Out

  • Book the inbound delivery and send the warehouse an advance shipping notice listing every style, color, size and quantity.
  • Ship your packaging materials so they arrive before the product.
  • Share the forecast and bundle instructions with your warehouse in writing, with photos.
  • Set the product pages up in your store, with each size and color mapped to the right SKU.
  • Agree how oversells and cancellations will be handled if inventory runs out mid-drop.

The advance shipping notice is the single most useful document in this phase. If you are not sure what goes in one, see what is an ASN.

One Week Out

  • Inventory is received, counted and slotted by size and color. Any shortage is flagged now, not on launch day.
  • Bundles and gift sets are built and counted.
  • Run a few test orders through the store to confirm they reach the warehouse correctly.
  • Publish your shipping times and return policy where customers will see them.
  • Confirm who to call at the warehouse on launch day, and how to reach them.

At OC3PL, labeled inbound is received and slotted within one business day, and most kitting builds are completed within 24 to 48 hours. That is why we ask for inventory and a forecast at least a week ahead.

Launch Day and After

On launch day, watch inventory in real time and keep in touch with your account manager. If the drop sells faster than forecast, the warehouse can adjust labor while orders are still coming in. Your account manager works on site at our Anaheim fulfillment center, in the same building as your inventory. When something is urgent you call and talk to a person who can walk to the shelf and fix it. Call anytime. We are here. We got you.

After the drop, the work shifts to exchanges and returns. Customers who guessed the wrong size will want the right one quickly, and with limited stock, every returned item may be someone else’s exchange. Returns are processed and logged within 48 hours of receipt, and many are handled the same day. Each item is inspected and restocked, discarded or donated by the rules you set.

Mistakes That Sink a Drop

Most failed drops are not caused by demand. They are caused by small operational gaps that become large at volume.

  • Inventory still in transit on launch day, so orders are taken for stock that is not in the building.
  • Size labels missing from bags, so every unit has to be identified by hand.
  • Packaging that arrives after the product, or runs out halfway through.
  • A bundle sold online that nobody told the warehouse how to build.
  • No plan for oversells, so customers receive cancellation emails a day later.
  • No named contact at the warehouse, so a problem on launch day waits in an inbox.

Each one is avoidable with the countdown above. If you sell through multiple channels, also read bots, cancellations and order holds around a drop.

Week by Week

A simple timeline.

  • Four weeks out

Confirm production dates, size curve and packaging.

  • Two weeks out

Book inbound with an ASN. Share forecast and bundle plans.

  • One week out

Stock received and slotted. Bundles built. Test orders run.

  • Launch day

Watch inventory and stay in touch with your account manager.

Common Questions

At least a week before, so it can be received, slotted and checked. OC3PL receives and slots labeled inbound within one business day.

The proportion of each size you order, based on what sells. Getting it right avoids selling out of mediums while larges sit.

The drop date and time, expected order count, styles and sizes, any bundles or gifts with purchase, packing instructions with photos, and your packaging materials.

If you can, yes. Building kits ahead means launch day is only picking and shipping. OC3PL supports kitting to stock ahead of time or to order.

Call your warehouse contact right away. A team on site can move labor while the drop is live. Agree in advance how oversells will be handled.

Process returns quickly so returned sizes can fill exchanges. Decide your policy for sold-out sizes before launch.
